Last week, I was out in the factory and saw my company’s top mechanical engineer working on a drill press. He was modifying parts so they could be used in production. I knew he had been there all morning reworking these parts because we had a big customer order that had to go out. It wasn’t his job but he did it anyway because he cares deeply about the success of our company.

As a leader, I couldn’t just walk by and ignore his efforts. I stopped and talked to him. I told him how much I appreciated him and the work he was doing. He didn’t have to be standing at a drill press all morning working on these production parts but there he was. I had to acknowledge his extra efforts.

The Problem with Most Leaders

The problem with most leaders, however, is they miss these opportunities. Most leaders are sequestered in their offices and oblivious to what’s happening with their teams. They are unaware of the extra efforts their best employees are doing every day. These employees are left feeling overwhelmed and underappreciated.

One of the most frustrating things I see in leaders is a negative or indifferent attitude towards people. Many choose a career in leadership who don’t have an appreciation for the impact they have on their teams. Unfortunately, these leaders usually find they are less effective when they lack a people-focused mindset. The reason is that leadership is inherently a people business.

The entire role of a leader is to motivate a team of people towards accomplishing an objective. Great leaders know this and they know it’s important to show appreciation. They also know people are messy. People have issues, problems, emotions, quirks, hang-ups, baggage, and can be unpredictable. A great leader can see past the flaws, love their people, and motivate them to do great things. In my opinion, you can’t be a great leader if you don’t love people.

A CEO who Cares

Donald Miller, founder and CEO of Storybrand, sees it the same way. I like his thoughts on this subject as he reflects on the culture he built at his company. One of the core values he put in place was to “make his employees’ dreams come true by serving clients faithfully.”  I thought it was interesting that he purposely intertwined serving customers with the dreams of his employees. In his view, loving your employees and showing appreciation means helping them reach their full potential.

Miller credits the growth of his company to the “secret ingredient” of love. Things changed at his company when they started to live out these core values. As he loved and respected his employees, they loved each other, and they worked as a team to better serve customers. He built a culture of respect with a foundation in love.

He has two fundamental rules which have helped him create a culture of love and respect:

  1. Hire people who are better, smarter and faster than you.
  2. Never mess with their hearts.

Make a Positive Impact

If you’re a leader, you have a deep impact on the lives and careers of the people working for you. You need to be patient with their flaws and take time to truly appreciate their contributions. The biggest problem with employee engagement in most companies today is that employees feel their bosses don’t appreciate them.

I was a 32-year-old engineering manager with virtually no manufacturing experience, but that didn’t matter. The company needed a strong leader to take over one of the key manufacturing operations in the division and, because I had demonstrated the ability to get things done, I was asked to lead this business. This was the culture that Percy Barnevik created.

My first job after serving in the U.S. Navy was working for the global engineering company, ABB. Our CEO at the time was the legendary, hard-charging Swede, Percy Barnevik. In 1988, Barnevik created ABB by pulling off the largest European merger at the time, bringing together two engineering powerhouses, ASEA and Brown Boveri Ltd.

What I loved about Barnevik was his bias towards action. He got things done. He was decisive and he expected the same from his employees. The company culture at that time reflected his personality. We moved fast and we fixed it along the way. He knew how to bring out the best of his employees by challenging them to do more.

Barnevik believed in getting the most out of his teams. He created a culture where we challenged each other to do the impossible. It was a company where the status quo was constantly challenged and we worked hard to create new levels of performance.

He understood the most important role of a leader is to set expectations and Barnevik kept his standards very high. He expected strong performance but he also knew that he had to create an environment where employees could take chances and try out new methods and techniques to improve the business.

Here are four things Barnevik did to get the most out of his teams:

Challenging assignments. Barnevik thought good people should be challenged. It was not uncommon for strong performing employees to be placed in high profile assignments which were far beyond their proven abilities. This allowed employees to have the opportunity to showcase their skills and provided management with a way to quickly evaluate talent.

Professional development. Barnevik believed in giving employees opportunities to grow professionally. In my time working for him, I attended countless domestic and international training sessions which exposed me to new ideas and helped me further develop my leadership skills.

A forgiving culture. Barnevik pushed decision making to the lowest level and embedded a culture of decisiveness at all levels. He created a culture of speed, decisiveness and forgiveness. If you made a bad decision, it was not the end of your career. You were expected to fix it and move on. This allowed leaders to try new ideas to improve performance without the constant fear of being fired.

Recognition for high achievement. Barnevik also understood that excellence should be recognized. He had countless programs to acknowledge significant achievement throughout the organization. This created positive feedback for high performing employees and generated internal competition which continued to boost performance.

I was fortunate to serve under Percy Barnevik during his time at ABB. Because of the culture he created, I was given the opportunity to lead a manufacturing operation at a young age. The company continued to invest in me and I grew as a business leader. Like many, I thrived in the culture he created where speed, decisiveness and forgiveness were embraced and high achievement was recognized.

10 Tips for Rookie Leaders. What to do in the First 100 Days

Whether you’re a seasoned veteran or a brand new leader, every time you take on a new leadership role, you are the rookie. You are the “newbie” and everyone will be watching you. One of the most important things I have learned in more than 25 years serving in various leadership roles is that the first 100 days are critically important. This is when the new leader sets the tone for how the organization will be run under their leadership.

There is only a small window of time when you have the full attention of the workforce so your actions need to be carefully considered. You are under a microscope and everyone is closely observing your every action. Everything you do is seen. Everything you say is dissected and discussed. People notice where you go and even what you look at.

This is good news! It means you have an opportunity to make a massive impact if you take advantage of all the attention on you in these early days.

Here are 10 activities to consider in your first 100 days in a new leadership role:

 Let your team know who you are. Every time a new leader is assigned to a team there will be anticipation. People will have concerns and expectations. It’s important to have a meeting with all team members to fully introduce yourself. Use stories and examples to let them see your character.

Get out of your office and be visible. Spend time where your people are. Actively listen to their questions, concerns and ideas. Be open and engage them on the subjects they care about. Get to know them by asking open ended questions. Let them get to know you as well.

Meet with key employees. Don’t assume you understand the problems and challenges facing your team. I like to have one-on-one meetings with as many people as I can. I want to know the biggest challenges and most important issues facing the organization. I also want to understand what needs to be addressed first.

Set expectations early. People want to know what you stand for. Communicate your expectations as soon as you can. Let them know what is important to you as a leader. I typically send a list of my top 10 expectations to my team in the first few weeks so they know what I expect and they don’t have to guess.

Set an example. Your minimum behaviors will be your team’s maximum performance. If you expect people to be on time, you need to be on time. If you expect managers to get out of their offices, you need to be out of your office. If you expect people to wear their safety equipment, you need to wear your safety equipment. It’s simple. Just as children follow a parent’s lead, your team will take cues from you.

Signal your priorities. What’s important to you will be seen by your team. If you spend the first two hours of each day on your computer and not with your team, they will see that. They will assume they are not as important as your e-mail. If you concern yourself with only the inventory numbers and not the on-time delivery results, they will think you don’t care about customers.

Create a buzz. Take advantage of the early attention you have and do something to get everyone talking. Make it extreme so the message is clear. This is something I like to do. In one manufacturing plant, I had the maintenance team paint over all the signs for the reserved parking spaces for managers, including mine. The message was simple, there is no special treatment for managers. We are in this together.

Communicate with employees regularly. During a leadership transition, employees will want to know what’s going on. Will there be any organization changes? What are your initial observations? How are things going? It’s good to send a weekly e-mail to your team to let them know what you are seeing and what they can expect. In the absence of good communications, there will be worry, speculation and rumors.

Create the mood. We all know attitude is contagious. Regardless of how you feel, you need to be upbeat and optimistic around your team. You still need to be empathetic when you have serious issues to deal with, but if you are consistently upbeat and in good spirits, the team will demonstrate the same behaviors. In the same respect, if you are quiet, unresponsive, angry, abrasive or sarcastic, the life will quickly get sucked out of your team. Think about what mood you are conveying every time you are with employees.

Cast a vision. At the end of the first 100 days, your team’s strengths and weaknesses will be clear. You will also understand the opportunities and threats. The goal now is to communicate a clear vision for the future. Consider where you want to go and how to get there. Communicate this vision to your team in a way that is clear and concise.

Leadership in the first 100 days is an exciting time. You are under a microscope which means you have an opportunity to make a huge impact if you take advantage of all the attention on you. Setting the tone early is critical. All eyes are on you as the new leader, so make it count. Create a buzz, set an example, show your priorities, establish the mood and be present. You also need to communicate regularly to keep people informed. These activities will let your team know what kind of leader you are and what your expectations will be. This will help you down the line when you need to work as a team to address the tough issues.
